How to write an HVAC estimate that covers every cost

What to include on an HVAC estimate, how to calculate your labor rate, price equipment and refrigerant, and avoid the line items that cost you money.

Most HVAC contractors don't lose money on an estimate because they guessed the wrong hourly rate. They lose it because something got left off the ticket entirely — the permit fee, the refrigerant charge, the second trip for the inspection, or the disposal fee for the old condenser. Writing a solid HVAC estimate is harder than writing a service call ticket because the cost list is longer and the range of job variations is wider. What to include on every HVAC estimate

An HVAC estimate for any installation, replacement, or significant service job needs to capture seven cost categories. Leave any one of them off and you're covering that cost personally.

  1. Labor — your time and any helper time at your billable rate, not your take-home wage or the employee wage posted on a job board
  2. Equipment — the unit itself (condenser, air handler, heat pump, furnace, or coil), priced at your selling price with markup applied; your distributor invoice is your cost, not your customer's price
  3. Refrigerant — the initial system charge or top-off, listed as its own named line item with its own markup; folding refrigerant into labor creates disputes when the actual charge differs from the estimate
  4. Permits and inspections — most jurisdictions require a mechanical permit for HVAC installations; confirm the current fee with your building department before you finalize the estimate, not after
  5. Electrical — if the new equipment requires a dedicated circuit, a different-rated disconnect, or any panel work, it belongs as a named line item or an explicit written exclusion; electrical surprises after the job starts cost you goodwill and often rework
  6. Travel and mobilization — especially relevant for multi-day installs, jobs outside your normal service radius, or systems that require staged delivery
  7. Disposal of old equipment — condenser removal, refrigerant recovery, haul-away fees, and any crane or lift costs for rooftop units

How to calculate your HVAC labor rate

The Bureau of Labor Statistics' Occupational Outlook Handbook reports a median annual wage of approximately $57,300 — around $27.55 per hour — for heating, air conditioning, and refrigeration mechanics and installers. That's what an employed technician earns. When you work solo, you cover everything the employer would otherwise carry on your behalf: the employer's share of payroll taxes, workers' compensation, your vehicle and tools, and the hours every week where you're not billing anyone.

Here's how the loading stacks from the BLS median:

Solo HVAC cost-loading model. BLS Occupational Outlook Handbook median wage ($27.55/hr) plus self-employment tax, workers comp, vehicle and overhead, and non-billable time. Add profit margin on top of the loaded floor to reach your billing rate.

The IRS charges self-employment tax at 15.3% on 92.35% of net self-employment income — at the BLS median, that adds roughly $4 to every billable hour before you count any overhead. Workers' compensation for HVAC work varies significantly by state and experience modifier; a range of $2–$5 per billable hour covers most markets. Add vehicle depreciation, fuel, liability insurance, tools and refrigerant equipment, and the hours each week spent quoting, driving to supply houses, and handling paperwork instead of billing, and the gap between an employee's median wage and a solo contractor's cost floor is real.

Once you have a loaded cost floor, divide by (1 minus your target gross margin) to get your billing rate. A 25% gross margin requires dividing $44 by 0.75 — not multiplying by 1.25. The difference is small on one job and material over a year.

How to price equipment and refrigerant on an HVAC estimate

Equipment is usually the largest line item on an installation or replacement estimate. Price it at your actual distributor invoice cost — not MSRP, not a guess — and apply a markup that accounts for your sourcing time, the capital tied up in equipment you've ordered, your payment terms with the distributor, and the warranty obligation you carry on every unit you install. A 15–25% markup on major HVAC equipment is a reasonable starting range for residential work; the right number for your market depends on your distributor relationship and the competitive environment on your pricing.

Refrigerant deserves its own named line item. Since January 2025, new residential HVAC equipment is manufactured for A2L refrigerants — primarily R-454B and R-32 — following the Environmental Protection Agency's phased reduction of hydrofluorocarbon production under the American Innovation and Manufacturing Act. R-410A remains legal for servicing existing systems that use it, but is no longer used in new-production equipment. If you're quoting a replacement system, your refrigerant cost depends on the specific unit, its factory charge specifications, and current distributor pricing for A2L refrigerant — all of which need to be confirmed before you write the number into the estimate.

Per the EPA, only Section 608–certified technicians are authorized to purchase and handle regulated refrigerants. Price refrigerant at your confirmed per-pound cost plus a markup that covers handling, recovery equipment depreciation, and the documentation associated with refrigerant purchase and disposal. Do not fold refrigerant into a flat labor total — if the system requires more refrigerant than estimated, you absorb the extra cost with nothing on the ticket to point to.

What HVAC techs most often forget to include

Even technicians who've done hundreds of installations leave these off until one job makes it expensive:

Inspection trips. Most jurisdictions require the installing contractor to be present at the mechanical inspection. That's a second mobilization — drive time, waiting time at the job site, and sometimes a re-inspection if the initial visit flags a detail. Either include it as a line item on replacement and installation estimates, or write an explicit exclusion: "Second site visit for inspection is billable at $[rate]."

Load calculation time. The Air Conditioning Contractors of America publishes Manual J as the industry standard for residential load calculations. Sizing a replacement system correctly involves more than matching the existing unit's tonnage — insulation levels, airflow, window area, and duct condition all affect the right equipment size. If you spend an hour or more on a Manual J calculation before you can spec the equipment, that time belongs on the estimate.

Electrical work. A new high-efficiency condenser or heat pump often requires a different disconnect amperage, a dedicated circuit, or both. It's easy to overlook on an initial walkthrough if you're focused on the equipment and ductwork. Either include a preliminary electrical assessment as a billable line, or state clearly on the estimate: "Existing electrical service assumed adequate; any required upgrades are not included and will be quoted separately."

Crane or lift fees. Rooftop package units and attic air handlers that can't be hand-carried need either rental equipment or a subcontractor. This cost can reach several hundred dollars or more depending on access; missing it on a quote is a margin loss you won't be able to recover after the job is underway.

Old refrigerant recovery. You can't haul a unit with refrigerant still in it — recovery is required before removal. The recovery equipment time, any cylinder charges, and the haul-away of the recovered refrigerant belong on the estimate as a named cost, not a silent personal expense.

Equipment dominates a replacement estimate — that ratio is normal. If your estimates show labor representing less than 15% of the total on an installation job, review whether your billing rate reflects your actual loaded cost. On a longer or more complex project (rooftop unit with crane access, full system changeover with duct modifications, two-zone install), the labor and refrigerant share rises meaningfully.
